Digital marketing / A proposal from Jag Project
Healthcare sales in Japan: what happens after the exhibition?
Your Japan team has met prospective customers. Headquarters wants to see a sales pipeline. Between those two points, a translated brochure and another follow-up email may not be enough. Shall we plan the information, local support and next conversation that help the right prospects move forward?
For a Japanese subsidiary or branch, this can be a useful conversation to have with headquarters: which product, buyer and sales stage should local marketing support next? For headquarters, it is a way to give the Japan team a focused brief and the resources to act, rather than ask for more leads without defining what a useful lead looks like.
Healthcare-related business is not limited to selling equipment into hospitals. Your potential buyers may include care providers, pharmacies, screening services, distributors, manufacturers or operators purchasing outsourced services. A user evaluating a product, a distributor considering its range and a manufacturer exploring integration need different answers.
In our B2B digital marketing work, we have generated leads that support sales of high-value solutions, including in a month with zero advertising spend. The relevant question for your business is not simply how to attract more traffic. It is how to help a prospect recognise a relevant use case and start a conversation your sales team can develop.
- Ongoing digital marketing support
- 6+ yearsDeveloping product explanations, search content and materials sales teams can use.
- Advertising spend in a month when the lead target was met
- JPY 0Generating prospects for high-value solutions without advertising spend in that month.
Figures: our published experience (Japanese). Zero advertising spend refers to a specific month, not zero operating costs or six years without advertising. This is not a claim of healthcare-sector sales results or a guarantee of equivalent results.
1. A Japanese-language website is a starting point. Does it answer the buyer's next question?
Rather than assume that buyers in Japan all follow one process, ask your local sales team what happens in the transactions you want to win. Who will use the product? Who purchases it? Does a distributor need to explain it to another customer? Which questions require technical answers from headquarters?
A global description may explain the product accurately while leaving local responsibilities unclear. Who handles an enquiry in Japan? Which uses and configurations are supported? What happens after a trial or sample request? Let's make the confirmed answers easy to find, and distinguish them from matters that need an individual discussion.
| Prospect's purpose | Useful information and next step |
|---|---|
| Use the solution | Relevant workflow, operating conditions, preparation and support. Offer the appropriate evaluation or quotation discussion. |
| Roll it out across sites | Separate a single-site evaluation from a wider operating model. Bring local users and the responsible head-office team into the next discussion. |
| Distribute or resell it | Target customers, applications, supply and support responsibilities. Provide a route to discuss commercial terms, not only an end-user enquiry. |
| Integrate it into another product | Confirmed specifications, feasibility and each party's role in testing. Arrange a technical discussion before promising compatibility. |
| Outsource a service | Scope, location coverage, handover and start conditions. Ask about the current workload and operating arrangement. |
Keep product claims, supported uses and any regulatory or clinical statements within the scope confirmed by your qualified team. Marketing can organise that evidence; it should not invent local suitability or replace the necessary review.
2. Make the follow-up about the prospect's business, not just your product range
In reviewing healthcare-related company websites, we found an example where a Japanese homepage emphasised convenience at home, while information relevant to professional use was spread across separate explanations. That is not evidence of a poor product. It is a reason to check whether a business prospect can identify the right application and conditions without piecing them together.
We also found companies already offering detailed demonstrations, loans and support. For those businesses, another trial-request page may duplicate what exists. The better question is whether they need more appropriate trial applicants, clearer evaluation criteria or help progressing the conversation after a trial.
BEFORE / One generic follow-up
Send the corporate brochure to everyone. The prospect must work out the relevant application, local support and person to contact.
AFTER / Continue the actual conversation
Match the information to the purpose discussed.- For users: operating conditions and evaluation.
- For distributors: customers, applications and support.
- For manufacturers: specifications and a technical discussion.
Keep confidential pricing and commercial terms in the appropriate discussion. The public website should make the next step clear.
For an expensive or specialised solution, an enquiry is more useful when the prospect already understands who it is for and what to discuss. Shall we start with the questions your Japan sales team answers repeatedly, and turn those into content and follow-up materials?
3. Give headquarters a decision to make, not just a request for more budget
If you are responsible for Japan, consider taking a short, evidence-based proposal to headquarters. If you lead the global business, ask the Japan team to develop it with you. Start with one commercially relevant application rather than a broad request to localise every product page.
| Decision | What to put in the brief |
|---|---|
| Commercial focus | One product, the intended buyer and the transaction to develop: direct sale, distribution, integration or a service contract. |
| Evidence from Japan | Recurring prospect questions, current follow-up materials and the stage where progress is uncertain. Separate observed facts from hypotheses. |
| Proposed work | Use-case content, a Japanese enquiry route, sales materials or post-exhibition follow-up. Explain which existing assets can be reused. |
| Ownership and resources | Local sales and marketing owners; headquarters' product evidence, technical review and approvals; partner responsibilities; proposed budget and time allocation. |
| Review and next decision | Baseline, target, review date and criteria for continuing, changing or stopping. Set them using your actual sales cycle and capacity. |
Headquarters can provide product evidence and decisions on supported scope. The Japan team can contribute buyer questions and sales feedback. Distributors can clarify what they need to sell and support the offer. An external marketing partner should help these groups work together, not replace their expertise with assumptions about Japan.
4. Agree the sales goal before the next exhibition, then measure progress together
Let's agree the intended result and evaluation period before booking the next campaign or exhibition. Closed business, revenue and gross profit are outcome measures. Qualified conversations, evaluations and proposals are intermediate measures, not substitutes for those outcomes.
- 01 / FOCUSAgree the buyer
Product, application and transaction.
- 02 / PREPAREAnswer key questions
Local content, evidence and sales follow-up.
- 03 / FOLLOW UPDefine the next step
Relevant people, questions and timing.
- 04 / REVIEWTrack sales progress
Compare enquiries, proposals and actual outcomes.
Review the same group of prospects over a meaningful period. For distribution, separate signing a partner from actual sales. For integration, distinguish technical interest from evaluation, adoption and an order. When results are not yet known, record them as pending, not as zero or as wins.
Headquarters then has a clearer basis for investment: which applications attract relevant prospects, which questions block a proposal and which local materials deserve improvement. This is a more useful discussion than judging the Japan team on badge scans or website visits alone.
Shall we turn one Japan-market priority into a workable marketing plan?
You do not need to decide on a new website first. A useful starting point is your product page, the buyer you want to reach and the sales conversation you want to create or progress.
Jag Project, LLC brings together application research, specialist content, search-oriented information, exhibition follow-up and sales feedback. We work with the knowledge held by your headquarters, Japan office and existing partners to identify a focused improvement to test.
In your enquiry, include a product-page URL and one Japan-market priority. For example: more qualified direct-sales enquiries, distributor discussions or progress after evaluations. There is no need to send customer contact details or confidential deal records.
